State before cooperation
KOVOINOX operates an e-shop on the Upgates platform with thousands of products — from stainless steel railings through forged semi-finished products to Nice and Key gate drives. The Google Ads campaign had been running for years but suffered from several fundamental problems: the Shopping feed had incorrect categories, dozens of products were rejected in Merchant Centre, and search campaigns mixed B2B and B2C keywords in one ad group. The result was a weak ROAS of 3.1× and unnecessarily expensive clicks on irrelevant queries. The company invested CZK 35k monthly in advertising but had no overview of which products were actually profitable.
[ 02 - APPROACH ]
What we changed
We began with a complete Merchant Centre audit — we fixed the product feed (added GTIN codes, correct Google categories, cleaned titles of duplicates), which increased the number of approved products by 340. We split Shopping campaigns into 3 groups by margin: high-margin (glass holders, glass systems), medium (forged semi-finished products, terminals), and long tail. We rebuilt search campaigns into thematic ad groups with negative keywords that filtered DIY queries from professional fitters. We implemented smart bidding (tROAS) with separate targets for each group. In parallel, we implemented enhanced conversion measurement via GA4 + enhanced conversions, giving the algorithm more precise data about actual purchases.
[ 03 - RESULTS ]
Results after collaboration
Over 6 months, revenue grew from CZK 180k to CZK 409k monthly (+127%) without increasing the media budget. ROAS rose from 3.1× to 8.4×. The number of orders increased by 89% and average order value grew by 20% thanks to cross-sell campaigns — for example, we automatically offer accessories and remote controls with Nice gate drives. Cost per click fell by 37% thanks to more precise targeting and higher quality score. The biggest turnover is generated by glass holder and glass system categories, which previously weren't properly categorised in Shopping campaigns at all.
